Ozon unit economics: does the product actually make money?

Commission, logistics, acquiring, returns, advertising and tax: the cost lines sellers describe, the order they come off, and the mistakes they report.

On Ozon, turnover and profit are different things. Every cost line and figure below comes from transcripts of six Russian seller videos on unit economics (юнит-экономика) — independent seller accounts, not official Ozon documentation. Tariffs change constantly, so each figure carries its period; confirm current rates in Ozon's knowledge base.

"I sold 400,000 roubles' worth and was left with nothing"

One seller sold close to 400,000 ₽ and ended up with zero: he had missed that his product entered an Ozon promotion (акция) and noticed only after selling out. "I didn't lose money, I just didn't earn any," he says. The lesson is one line: it doesn't matter how much you sold, it matters how much is left.

A second warning recurs throughout: a unit-economics sheet is a pre-purchase estimate; real profitability on a product already selling comes only from the marketplace's reports. One video criticises Ozon's own calculator for the same reason: it omits advertising and tax.

The cost lines and the order they come off

Commission is calculated from the price the item sold at, VAT, promotions and discounts included, and is deducted only once the item reaches the pickup point (ПВЗ). Take a 15,000 ₽ smartphone in a 5% category: nothing comes off in the cart, at payment or in transit; on arrival Ozon credits 15,000 ₽ and takes 750 ₽. On a return the 750 ₽ comes back and the 15,000 ₽ is reversed. Unpaid or cancelled orders are never charged.

The commission base is the price you set: per the 6 April 2026 video, even with a 100% buyer discount you are credited your price and deductions come off it. That doesn't fit the "discounts included" wording in the first video — the accounts are from different periods. On tax both agree: the base is what the buyer paid after Ozon's discount.

The same product under two models: FBO and FBS

One seller opens Ozon's own worked example on screen — same category, same product, 800 ₽:

That table holds neither advertising nor tax. His summary: Ozon's share averages 30–40%, sometimes more — before advertising and taxes. He then runs his own product — FBO, price 1,200 ₽, cost 350 ₽, buyout 95%: 288 ₽ commission, 23 ₽ acquiring, 78 ₽ delivery, an average 4 ₽ for returning unbought units, 807 ₽ credited, 457 ₽ left after cost of goods — 38% of price. FBS gives 29%. Another ~10% comes off for advertising; at a 500 ₽ cost of goods FBO would leave about 16% and FBS "small change".

Figures have an expiry date

The 6 April 2026 video opens the archive of commission files in Ozon's knowledge base: some held two weeks, the longest-lived three months — the first three months of 2026. Another seller saw tariffs change on the 1st and again from the 13th: twice in a fortnight.

The autumn 2025 news round-up lists commission changes from 1 and 25 September, 15 and 27 October and 10 November, the last adding five percentage points to the 27 October level. In the dress category the commission planned for 1 September was 18%; from 10 November it became 43% FBO and 47% FBS. The presenter's response is telling: she now calculates unit economics on every marketplace at a flat 50% commission.

Logistics changed regime as often. The localisation index, where a good index actually cut your cost, was scrapped; its spring-2025 replacement, average delivery time, went at the start of 2026. Delivery cost now depends on volume, price and the specific route — Moscow cluster to Samara is one price, to Kazan another. Practical advice: calculate against the most expensive direction.

Category and price threshold: between 299 and 301

The same pencil set is calculated three times. Purchase 60 ₽ plus 10 ₽ a unit for packaging and labelling, 2,000 ₽ transport per 100-unit batch and 1% purchasing commission: about 90 ₽ at shipping. Then the threshold bites — below 300 ₽ the FBO commission is 20%, above it 41%, under FBS 47%. Same pencils. At 299 ₽ the sheet holds; at 301 ₽ the verdict is "better not to start — you'd only scale the losses."

A T-shirt: purchase 500 ₽, price 1,700 ₽, clothing commission 46% FBO / 52% FBS, buyout 60%, logistics 108 ₽ — margin −29%. Reaching the black needs about 35 points; commission alone is near 50% and logistics 15–18%, together 61% of revenue under FBO and 70% under FBS. Cutting cost and raising price did not help.

Two details that catch people out: dimensions mean those of the final packaging, not the product box; and соинвест — the discount Ozon funds — leaves the commission base alone but changes the tax base under the simplified "income" regime. Reports showed rates up to 45% by late 2025, and the figure is volatile.

The mistakes sellers report making

  1. Not calculating at all. "If you can't do the maths, won't learn and won't hire someone who can, you have no business on marketplaces."
  2. Not following the news. Tariff policy can change several times in one week.
  3. Ignoring paid delivery, paid acceptance and packaging. Cross-docking carried a 50% discount for many sellers; that changed and many still don't know.
  4. Estimating commission by eye. "We mark up X3", "we do X5" — the multiplier is the wrong tool. At the same X3 markup, binoculars (commission 22%) leave 867 ₽ a unit and a 22% margin while a Bluetooth adapter (commission 27%) leaves 0.84% and under 4 ₽; over 100 units the binoculars net 81,000 ₽ and the adapter goes red, never recovering the 5,000 ₽ designer fee for the card.
  5. Chasing turnover instead of profit. Sellers who borrowed to scale go bankrupt when the loan falls due and the revenue isn't there.
  6. Missing a promotion. Exactly what caused the 400,000 ₽ lesson above. Check prices daily.
  7. Trusting an incomplete calculator. A sheet without advertising and tax sells a loss-maker that looks profitable.

Short summary
